As I reflect on my journey as a fitness recruiter, one realisation stands out above all else: onboarding is where the true magic happens. In a world where we often focus on flashy job ads, intense interviews, and competitive salaries, it’s easy to overlook the crucial process that follows the offer acceptance. But trust me, the way businesses onboard new hires can significantly shape their confidence, performance, and even their decision to stay with the company.
I’ve seen firsthand how different approaches to onboarding can create vastly different experiences for new recruits. Some businesses shine in this area, while others struggle, leaving their new hires feeling lost, uncertain, and disengaged. This brings me to a core belief I hold dear: recruitment isn’t just about posting an ad, running interviews, and making an offer. If we continue to think that way, we’re missing out on some serious talent in the fitness industry.
Recruitment Doesn’t End When Someone Says Yes
When a candidate accepts an offer, it’s easy to breathe a sigh of relief and think, “Job well done!” But let’s pause for a moment. Accepting an offer doesn’t mean that new hire is completely committed, especially in the competitive fitness landscape. Coaches and managers often have multiple options available to them, and the time between accepting an offer and showing up for that first day is a critical window.
This period can be fragile. If the onboarding process is weak, new hires may start to feel doubts creeping in. They might question their decision, feel disengaged, or even drop off before they’ve had a chance to step foot in the gym. That’s a scenario we want to avoid at all costs. Strong onboarding should begin the moment an offer is accepted, setting the stage for a positive experience right from the start.
First Impressions Matter Internally Too
We talk a lot about member experience in the fitness industry, and rightly so. But how often do we take a step back and consider the experience of our new hires? First impressions matter, and they can set the tone for everything that follows.
Imagine this: a new hire arrives on their first day with no clear plan, no warm welcome, and no idea of what to expect. That can be a real confidence killer (what I mean by that, is confidence in the brand). In an industry built on energy, motivation, and belief, that kind of damage can be tough to undo.
Onboarding should address the basics long before day one. Simple questions should be answered:
- Where do I go?
- Who will I meet?
- What does my first week look like?
These seemingly small details can have a massive impact on a new hire's experience and their confidence level.
Onboarding Sets the Performance Standard
One of the most significant differences I observed last year was speed. Businesses with robust onboarding processes helped new hires get up to speed faster, made fewer mistakes, and built confidence from the very beginning. On the flip side, those without clear onboarding often relied on guesswork and then pointed fingers at the hire when things didn’t go smoothly.
Let’s be honest: you wouldn’t throw a new member into an advanced class without giving them some coaching first. So why do we do that to new staff? Onboarding is our chance to set the performance standard and provide the guidance and support needed to ensure success.
Culture Is Built, Not Assumed
We’ve all seen the phrase “great culture” plastered across countless job adverts. But here’s the reality: culture isn’t just a buzzword; it’s something we actively create through our actions and processes. Culture is taught through onboarding.
How new hires are welcomed, how leaders show up, and what behaviours are encouraged and rewarded all contribute to the culture of the organization. If onboarding feels rushed or transactional, that’s the culture we’re cultivating whether it’s intentional or not.
Retention Starts Before Day One
It’s fascinating how many retention issues actually stem from problems in the onboarding process. People don’t leave their jobs because fitness is hard; they leave because expectations weren’t aligned, support was lacking, or they never felt like they truly belonged.
Think about it: recruitment without effective onboarding is like trying to fill a leaky bucket. No matter how many people you bring in, they’ll keep slipping away if you’re not addressing the core issues that keep them engaged and committed.
Here’s the good news: onboarding doesn’t have to be a complicated or costly process. What it truly needs is intention.
